Supply Chain and Cost Management to Support Business Growth

Case Study / International operation supporting tourist attractions

Why We Were There

The client has an aggressive growth plan but to realise that growth, there was an opportunity to optimise the supply chain.

We carried out an end-to-end supply chain review, to understand current forecasting processes, methodology and effectiveness, procurement planning, inventory and distribution, and order fulfilment.

The review looked at current processes and systems and identified opportunities to enhance current operations and readiness for imminent growth.

Outcomes

Implemented a new supply chain with supporting systems and processes

Developed effective supply chain master data

Implemented Sales and Operations Planning (S&OP) practice

Upgraded Master Scheduling to include business wide inventory strategies

The Approach

The approach was based around value chain mapping to understand the current supply chain. LSI used brown paper process mapping to lay out existing management systems and tools and engage staff in seeing opportunities for change and greater efficiency.

LSI worked on the following elements:

  • Process framework review:
    • Forecasting process, methodology and effectiveness
    • Sourcing and procurement strategy, planning (tactical), process (execution) and effectiveness
    • Inventory and distribution management
    • Order fulfilment
  • Overall sales and operations planning (S&OP)
  • People: Responsibilities, structure and behaviours
  • Stores: Increased effectiveness of stocktakes, stock management, KPI management
  • Suppliers: Metrics, contracts

We also supported the client with a formal change management programme over 10 weeks where we worked alongside the business to ensure that there was formal learning, coaching and accountability for deliverables.
